To all SDRs or anyone entering B2B sales, read this post to avoid falling into common traps. 1. The most successful AEs I have met were the best SDRs. 2. SDRs who didn’t excel in the role and are now AEs are still struggling to generate their own pipeline. 3. AEs who skipped the SDR role, often due to an MBA or strong interview skills, fear switching jobs and roles without inbound leads. They’ve never faced the grind of building a pipeline from scratch, filled with rejections. 4. AEs who have never been an SDR majorly rely on their SDRs or Inbound leads from marketing to help them build pipeline and if any Quarter they don't get inbound or enough meetings from SDRs they sh** in their pants. 5. When these AEs become managers, they often question their team—"Where are the numbers?" or "Why isn’t there a pipeline?"—instead of guiding them on building it. Lacking experience in pipeline generation, they fail to lead by example and eventually lose the respect of their team. Learn the art and science of being an SDR and excel at this job at any cost, you will never have to look back or depend on anyone for pipeline EVER. Prospecting and Generating Pipelines is fundamental to Sales whether you are an SDR, AE, Sr Manager, or VP if you don't know how to do OUTBOUND you will continuously live a sales life of fear and anxiety. Sales is a Numbers Game but that does not mean quantity over quality…a marginal improvement on win rates makes an exponential impact on revenue…especially when you sell high-ticket items. You improve win rates through targeting, qualifying, and how you sell (sales methodology) like Gap Selling). Building Weflow, I've spoken to 200+ #RevOps folks the last 12 months about common Salesforce data capture challenges. The first version of the SaaS GTM playbook was written twenty years ago. Salesforce championed it. Mark Roberge published The Sales Acceleration Formula about Hubspot’s journey. Over the next two decades, we analyzed, quantified, instrumented, & optimized many aspects of the SaaS GTM. Account executive to SDR ratios, sales cycle lengths, conversion rates, customer acquisition costs, customer lifetime values, net dollar retention. The new software GTM playbook has yet to be written. But the companies who figure it out will become the next wave of massive businesses. On Tuesday, Theory held an event with [Dave Morse] formerly at Hebbia & Scale AI, Flo Crivello from Lindy, Paul Yacoubian from Copy.AI, & Chris Changfrom Gradient to discuss how AI changes these practices. These were my take aways : - Selling AI is being discovered because the technology is new. Buyers don’t know how to use it or how to buy it. - Because the sales motions are new, we can’t apply the previous playbook to the new sales process. The CEO/founder should hire a sales leader that they fully trust who focuses on ultimate success. The sales process is a part of the product : using both the customer’s language & the ultimate use of the product through success efforts - Between PLG vs sales led, more companies were sales-led. If starting with PLG, the template sells the product. Fight the empty box problem with great concrete templates that demonstrate how to use AI. If selling top-down, most of the conversations today are at the C-suite rather than the mid-market predominantly because the buying process is new. - Figuring out how to consistently produce wow moments with non-deterministic software is essential. - The room was split on pricing model : seats, usage, or some hybrid. Ultimately, pricing captures 15-30% of the value the software/AI creates. Developing a strong case for this with buyers will be key because the ROI question from buyers is real especially as the broader software market feels pressure. - Only VCs care about the word agents / agentic : for most enterprises, agents mean a customer support agent. Many teams don’t care about the underlying technology, they seek a solution to their problem. Tomorrow, we’ll be publish the results of the 2024 GTM Survey which we’ll reveal at Saastr in which we dig into the use of AI on sales processes & the impact to efficiency. I did an informal poll on CSM vs Sales commission splits. I was pleasantly shocked to see that over 95% of companies do not have Sales take a commission on renewals unless it’s a particularly challenging one; the AE is there to help with it as a “bounty renewal”. in this case, the AE gets a % but is not taken from the CSM. Other interesting data points: "Commission on upsells and renewal made up 30% of the total compensation package. However, the exact commission % was determined by dividing the 30% by $$$ into the total ARR managed by the CSM." What metrics should this be based on? Most followed this model to Typically, companies that are earlier in their CS maturity will base this off a few leading indicators (adoption milestones, EBRs, etc.), and then move to comping on lagging indicators (retention, expansion, NRR, etc.) once their leading indicator activities have been proven. The following are examples of metrics you can use, not an exhaustive list: Leading: QBRs and/or EBRs (attained vs scheduled) Product adoption milestones (product dependent) Lagging: Net Revenue Retention (NRR) - this is likely the most common Retention Expansion Advocacy (hard to make this scale across large teams and mixed portfolios - this is better as a SPIFF or annual metric to Bonus on) From there, you can determine the weight of each metric on the bonus. I'll give an example using a bonus that is achieved by a renewal retention goal and an NRR goal. Criteria for 100% Bonus Attainment: 90% Renewal Retention (50% weight) 125% Net Revenue Retention (50% weight) "This keeps it pretty simple with two priorities. Retain and Expand Revenue. The Retention goal being assessed separately ensures CSMs don't have significant churn masked by massive upsells. In this example, if a CSM had 85% Retention and 115% NRR, they'd end up at 93.22% to goal for their overall commission/variable comp."

As Santosh Sharan shares in this post, many SaaS companies are under a lot of pressure from customers' CFOs to prove value and utilization. It's not just Supply Chain, Visibility, or Risk standalone platforms, it's across the board. There are many reasons for low utilization from poor initial change management plans to a lack of ability or talent in optimizing the software to integration issues. ROI is king again as we mature in our SaaS technology space from nice to have versus must have but as completion swells pricing structures may have to be adjusted. #supplychain #technology #SaaS #Globallogistics #customersuccess

Final month of the FQ...where GTM leaders are facing the challenge of distinguishing what deals are real. Measuring prospect intent while deals extend past the average sales cycle can be hard. At times, reps strive to meet quotas but cling to dead opportunities. 🙌 Closing longer-than-average deals with above-average ACV remains a significant win. 🤑 Smaller-than-average ACV deals also bring remarkable benefits. However, small ACV deals that extend and drain resources must be let go when intent is lacking! Don't be scared to DQ those who don't fit. “The Business Model Revolution” Usage collection and measurement is not only the seed of service monetization but also the lifeblood for revenue forecasting. In a pivot like Sauron’s eye, Salesforce and other SaaS leaders have no other choice but focus on how usage data is managed, at scale. The #SAAS revolution of ever growth of sales & market cap is not working for most users The impact of unspent licenses and unused tools are becoming an eye sore The use it or lose it philosophy with users are being used for many IT tools by business focussed IT departments I see decommissioning of SAAS tools becoming a trend as many companies see taking out systems that are just protecting old ways of doing work a value driver Those providers that try to arm twist customers into staying may succeed in the very short term, but are well served to remember that SAAS was sold on " pay per drink", rip and replace and their ilk #Salesforce #Microsoft

Renewals are the lifeblood of every SaaS company. However, we don’t talk enough about what makes a great AM/CSM who handles renewals. Since there are so many lists on what makes a great AE, I thought I’d take a stab at what makes a great AM/CSM who handles renewals: 1/ They prioritize the renewals that move the needle Renewal rate comes down to simple math. What renewals are going to move the needle for them? Great AMs/CSMs spend their time where they’ll get the most bang for their buck. 2/ They prepare 6 months in advance Average AMs/CSMs prep 3 months in advance. Great ones plan 6 months in advance. This includes asking hard questions well ahead of time during a mid-year QBR, so they know where to spend their time. 3/ They can re-sell the product Stakeholders change. Priorities change. Competitors try to break in. Great AMs/CSMs can sell the product as well as their AEs and know how to position their value props and handle objections. 4/ They know how to negotiate I don’t know any procurement person in the post-ZIRP era who doesn’t try to negotiate their contracts. A great AM/CSM knows how to turn negotiations into win-wins. 5/ They know the difference between procurement and decision-makers Similar to point four, they know how to negotiate and with whom. Negotiating with procurement is much different than negotiating with a key stakeholder. Each party wants something different, and it’s important to recognize what that is. 6/ They know how to rope in their AEs or extended teams Just like the best AEs know how to “quarterback” deals, a great AM/CSM knows how to rally resources to help with renewals. AEs, Execs, SEs, and Professional Services can all be brought in to help show the customer extra love. 7/ They develop a renewal champion We always talk about champions in the presales process, but not enough about champions during renewals. A great AM/CSM knows how to develop champions to help push renewals through. An AM/CSM who knows how to do these things is worth their weight in gold. Keep them happy as long as you can!

Here’s a tangible example: - Suppose we’re running a Pipeline Council meeting... - We start showing CQ pipeline and forecast are on target Then, we show the pipe gen for the next quarter is not on track. Here’s how we could tackle the conversation: 𝗪𝗵𝗮𝘁 𝗮𝗿𝗲 𝘄𝗲 𝗮𝗻𝗮𝗹𝘆𝘇𝗶𝗻𝗴? - This slide shows our pipeline for next quarter. - Current progress is $1M against a target of $3M - We’re behind pace to hit that $3M target on time. Top performing AEs achieve 4.8x FASTER DEAL VELOCITY. Imagine 1 report & 6 Qs accelerating your Q3/Q4 deals! Every quarter feels like a short quarter. Q3 and Q4 are no exception. Summer getaways, mid-term breaks & the holidays. → Good AE performance is exiting H1 on 40%. → Most AEs need to close 60% + to hit quota. → Speed is everything in Q3 and Q4. If you can add 4.8x deal velocity, then it gives you a great chance to exceed quota! How do top performing AEs achieve 4.8x deal velocity? They prospect the best-performing personas. Here is the rub... You need to check the data first hand. Check the CRM for closed deals. → Run a report for closed deals in H1. → Run a report for closed deals last FY. Get a decent sample size. It can be deals closed in your patch. Deals closed by your team or wider org. It can be deals closed in your vertical globally. Run a report that fits your situation. Then check the Top 5: Q1. Top 5 Largest Deals Q2. Top 5 Shortest Deal Cycles Q3. Most common Personas? (Champions, Economic Buyers) Then take it a step further. Q4. What were the exact pains? Q5. What were the exact use cases? Q6. Some predictable pipeline reflections from GTM audits this week: 1️⃣ Many companies are selling too fast, and it's ironically slowing down closed deals. Talking about product and price too early, pushing buyers faster than they're ready to go, dragging buying committee members along that have no idea what you're talking about. Sometimes three steps is faster than one. Be methodical to accelerate pipeline velocity. 2️⃣ Inbound is often fool's gold. The numbers make you feel good but the quality is fleeting and inconsistent. The healthiest companies combine inbound and outbound into an "allbound" strategy that drives more predictable performance and results. 3️⃣ Marketing programs and budgets in complex sales cycle situations need to be managed from the bottom up, not the top down. Cost per lead isn't nearly as important as customer acquisition cost (CAC) and managing a body of work that's at and below that number on a consistent, repeatable and scalable basis. 4️⃣ Smaller numbers are most often your most important numbers. Stop celebrating webinar registrations, booth drop-bys and social followers. Even engagement doesn't matter unless it's paired with an accurate, comprehensive ideal customer profile (ICP) definition. 5️⃣ Politics is killing internal progress and innovation. The most successful leaders create a culture of collaboration and transparency, maintain a "team sport" mentality to go-to-market, and encourage if not require ongoing professional development and learning.
