Few agencies without a technical lead are able to get by (and none thrive). Relying on contractors can be a double-edged sword: they bring specialized skills but often lack a cohesive vision that aligns technology with your customer’s long-term goals. During COVID we bought a little app called Ignite and turned it into PushPress Train. At the time I didn't realize how hard an acquisition would be (even though everyone warned me). For 2 years, we didn't have the resources to give it the love it needed - and the market pounded us for it. Our customers hated it. The integration was terrible at best. It affected everything in our business negatively - our churn rates, our NPS, our customer happiness. After raising our Series A we had the resources to fix this and we did. We upgraded Train in all ways and folded it directly into our Member App. We added programming partners to it, so our clients now get hassle free workouts loaded directly into their gyms. We improved the integration into Core. Now we're doubling down. For the first time ever we have a dedicated engineer who's only job is to make Train amazing in deeper ways. As a CEO, sometimes your decisions might be wrong in the moment but they aren't final answers. Acquiring Train was a bad decision for 2 years... until it wasn't - and now it's a vital piece of our product ecosystem!

Next up on our critical hire list: Product Designer There has been much conversation about whether GenAI has a network effect. If you look at OpenAI's consumer AI growth relative to other players, the answer would imply a resounding yes. What is a network effect? It is when a platform improves as more people use it. To win in any GenAI use case (in our case: GenAI Time), you must design a user experience that promotes reinforcement learning with human feedback (RLHF). This is much harder than the public conversation on model performance would have you believe -- and will separate the haves from the have-nots in GenAI. Have seen digital transformation or many digital product fails when the design is NOT customer-centric or data-driven and merely developed from "I want..." or "I think..." opinionated thoughts. There are cases when the design falls into the hands of technical realm, and the developers make the call at their own will - build with the shortest & easy route or "it's just a job" mentality, without considering the end-users or customers. Balancing the expectation between technical capabilities and customer needs is key success. Gathering project requirements might seem straightforward, but it’s often overlooked or taken for granted. For anything tech-related (building websites, implementing a CMS, etc.), the most important thing to do when gathering requirements is to go to the level of detail required for a developer to build it. Here’s why. Staying at a high level is great when speaking to business folks. And it might get a nod of approval from the customer so that someone signs off on the project in the first place. But when the dev team starts to look at it, they will tell you that 50 critical tasks weren’t defined and that you’re missing details at every step. When that happens, you end up doing the project design twice, the project gets delayed, the budget runs low, and everything that can go wrong does go wrong. If you want to get it right the first time, it starts with the requirements-gathering phase. I'm struggling with LLM output stability for simple things, and looking for guidance. Here's one example problem: John Goodman and I have prompts that label modeled topics with personalities like #ProductManagers and #ProductMarketingManagers. These prompts are invoked with two different #LLM models running locally on Ollama giving us two output options - "I am a PM and this is label 1" and "I am a PM and this is label 2". To pick the best option from the two we have another prompt and LLM combination that renders judgement and returns the best - this is inspired by Palantir Technologies #KLLM concept. We ask the prompt to judge and return only the best result with the original text without modification. It does a good job, but sometimes it returns something like "I a m a P M a n d t h i s i s l a b e l 2". We have an idea on another way to solve this problem, but just wondering in my network if this kind of problem has been seen or what other output instabilities are encountered?
