The first version of the SaaS GTM playbook was written twenty years ago. Salesforce championed it. Mark Roberge published The Sales Acceleration Formula about Hubspot’s journey. Over the next two decades, we analyzed, quantified, instrumented, & optimized many aspects of the SaaS GTM. Account executive to SDR ratios, sales cycle lengths, conversion rates, customer acquisition costs, customer lifetime values, net dollar retention. The new software GTM playbook has yet to be written. But the companies who figure it out will become the next wave of massive businesses. On Tuesday, Theory held an event with [Dave Morse] formerly at Hebbia & Scale AI, Flo Crivello from Lindy, Paul Yacoubian from Copy.AI, & Chris Changfrom Gradient to discuss how AI changes these practices. These were my take aways : - Selling AI is being discovered because the technology is new. Buyers don’t know how to use it or how to buy it. - Because the sales motions are new, we can’t apply the previous playbook to the new sales process. The CEO/founder should hire a sales leader that they fully trust who focuses on ultimate success. The sales process is a part of the product : using both the customer’s language & the ultimate use of the product through success efforts - Between PLG vs sales led, more companies were sales-led. If starting with PLG, the template sells the product. Fight the empty box problem with great concrete templates that demonstrate how to use AI. If selling top-down, most of the conversations today are at the C-suite rather than the mid-market predominantly because the buying process is new. - Figuring out how to consistently produce wow moments with non-deterministic software is essential. - The room was split on pricing model : seats, usage, or some hybrid. Ultimately, pricing captures 15-30% of the value the software/AI creates. Developing a strong case for this with buyers will be key because the ROI question from buyers is real especially as the broader software market feels pressure. - Only VCs care about the word agents / agentic : for most enterprises, agents mean a customer support agent. Many teams don’t care about the underlying technology, they seek a solution to their problem. Tomorrow, we’ll be publish the results of the 2024 GTM Survey which we’ll reveal at Saastr in which we dig into the use of AI on sales processes & the impact to efficiency. Congrats to the Revive team for the latest fundraise led by Equal Ventures, as well as the new brand! I’ve had the honor of working with Allison Lee (Founder/CEO) and team for almost six years as their first institutional investor. My gosh, it’s been an incredible–and at times harrowing–journey… ‘Revive’ is such an appropriate name for this company, on multiple fronts. First, it describes the core business well, where this platform helps large retail apparel brands to upcycle garments and deadstock into new products, thereby substantially reducing apparel waste. But it also accurately describes Allison Lee herself. Allison is one of the most resilient humans I’ve ever met, and she’s gone through hell and back to create this outstanding company. When we were first introduced to Allison in 2018 (thanks Bebe Kim for that intro!), Allison was a solo founder experimenting with mall kiosks that provided on-demand hemming services for retail apparel consumers. Over the years, Hemster (the name of the co back then) scaled up to become a substantial business, with her own warehouses and staff to handle hemming for top apparel brands throughout the US. But then the pandemic happened. Brand clients budgets collapsed, along with her business model, and Allison had to reduce her team down to just one person. Herself. This was a dark time. I remember reaching out and attempting to check in with her during a six-month period where she was at her loneliest as a founder. She pretty much locked herself in her apartment, mulling new directions for her company by herself. But she figured it out. In 2021, she saw that the consumer retail market was shifting as Gen Z was strengthening their purchasing power. This new generation of shoppers were more climate and sustainability conscious, and wanted to hold big brands’ feet to the fire for products that conformed to their values. Allison saw an opportunity to retool Hemster into a top platform to help facilitate upcycled products for apparel companies. And it worked! Allison breathed new life into her company and business has been growing quickly ever since. Her business’ thesis is even stronger and bigger than the one she initially launched with. Beyond her being a skilled founder and operator, Allison is also a fantastic human being. She is relentless and un-killable as a founder. And also so warm, kind, and present as a friend. I’m grateful to call her a friend today, as well as a role model. Allison’s journey is still in the early days with Revive, and no doubt she is going to build something that has a huge impact on this world. Hustle Fund is nothing but grateful that she said YES to us, and allowed us to be part of this amazing and inspiring journey. Congrats again, Allison and team!

Great article from PitchBook on why domain expertise amongst VCs matters. TL;DR -- in verticals like healthcare, having investors with high amount of domain expertise can result in up to 40% higher odds of achieving an IPO, 20% higher chance of being acquired and 30% higher chance of an overall successful exit. Let’s geek out on name matching algorithms in the midst of a world full consent orders and burned out compliance teams.  An example to illustrate: There are lots of people named Jose Lopez or John Smith in the world, so when you are trying to automate names to watchlists, common names can yield a lot of complexity. Socure uses many novel approaches for name matching algorithms.  One example is the use of Siamese Neural Networks with Long Short-Term Memory (LSTM) layers. These models are designed to learn and compare sequential data, such as text or time series, and are particularly useful for tasks like name matching, sentiment analysis, or speech recognition, where the order of the input sequence matters. We use Siamese LSTM models because they are: 1️⃣ Well-suited for name matching from their ability to capture and learn the sequential nature of names. 2️⃣ Able to effectively capture long-term dependencies and contextual information within names, such as the order of the characters or the presence of specific patterns. 3️⃣ Enabled to learn robust representations for names and accurately compare them, even when dealing with variations, misspellings, or different name orders. 👉 “Death of a Salesforce”: Why AI Will Transform the Next Generation of Sales Tech The battle between every startup and incumbent comes down to whether the startup gets distribution before the incumbent gets innovation. In sales tech, it’s easy to assume incumbents like Salesforce and Hubspot have the edge. First, they are embedded as “systems of record,” so sales leaders are loath to rip them out and replace them. Second, these incumbents (and their well-entrenched peers) are not sitting out the AI revolution; conscious of protecting their competitive moats, they are rapidly adding AI features to stay relevant. We believe AI will so fundamentally reimagine the core system of record and the sales workflows that no incumbent is safe. Instead of a text-based database, the core of the next sales platform will be multi-modal (text, image, voice, video), containing every customer insight from across the company. An AI-native platform will be able to extract more insight from a customer and their mindset than we could ever piece together with the tools we have today. Sales workflows will fundamentally change. With AI, sales teams will no longer need to spend endless hours researching new leads or prepping for calls — AI will be able to do it in seconds. Reps won’t have to suss out the readiness of potential customers because AI will have automatically compiled a ranked list of primed buyers, and will keep it constantly updated. Need personalized marketing collateral for a deal? Your AI wingman will produce whatever assets you need and feed you live tips while you’re on a call to help you close. In this post, we dive into how AI will change selling as we know it, which early companies are leading the way, and the implications on the broader industry. A new system of record While incumbents often adapt to new platform shifts, they are rarely able to completely rethink their architecture. Salesforce (founded in 1999) and Hubspot (founded in 2006) were enabled first by the arrival of the relational database, and later, of course, the cloud. The acquisition game is very different from 10 years ago now that 70% of SaaS acquisitions are led by private equity investors or PE-owned strategic buyers. Most SaaS founders aren't thinking about the new realities of eventually selling their SaaS companies. It's very different than the old days of "sell it for big multiples to a strategic buyer, cash out, and see ya later." Here are 5 questions for founders to consider the new realities of a potential PE-backed exit: 1) Is my company built to keep growing efficiently after I sell it? - Your SaaS metrics need to be healthy. Growing steadily with efficient CAC and solid revenue retention - You need a business that runs without you, the founder. - And you will still be responsible for fixing the problems in your business. 2) Would I invest in the new company with my hard-earned equity or cash? PE buyers don't cash you out of 100% of your equity, just a partial "first bite of the apple" prize. They buy a minority or majority of your company, so you become the major private investor in the acquiring business. This is not an earn-out. You now own shares in a new company that you don't control. You must be confident enough in the new owners, operators, culture, and vision to invest 20-60% of your hard-earned equity in this new venture. 2) Why will this acquisition work to build and sell a much bigger company? Most old-style mergers and acquisitions didn't work for either side. In this new world, founders need to find the right owner/partner with the right strategy and team to ensure their hard-earned equity pays off on their "2nd bite of the apple" when it is sold again. Founders should also do deep due diligence on their acquiring PE investors, not just pitch themselves for "sale" to any takers. 3) Do I trust the new owners and operators to do the right things? Most founders don't stay on as CEOs when they sell to PE buyers. Someone else owns your business (PEs), and they have CEOs who will run the business their way. 90% of founder-CEOs who sell to PE end up as board members with the ability to make suggestions to the new leaders. That's it. You must trust the people and their approach to your business and your precious equity. 4) How will things change now that I'm not the CEO? Maybe you continue running the business as a CEO with new owners for a while, but eventually, you won't be there. Now what? How do you spend your time now that you're only an involved board member? This is very jarring for most former CEOs, so it's worth considering before selling. 5) How will things change now that I have money? The biggest reason to sell a major part of your healthy SaaS business is to take some chips off the table and win a major cash prize. You invested 5-15 years in this business and probably some of your own cash. Now what? Will your life change a little or a lot? It's a whole new world for successful SaaS founders when they sell to PE buyers. #practicalfounders

I always get a bit peeved hearing other VC's categorize AI-enabled companies as 'ChatGPT wrappers'. Your Defensibility? Your Moat? That's your business model and unique insights into your industry. It's Network Effects, and scrappy GTM's, and sticky features you build on top. In my opinion, LLM's are a core part of most tech stacks, the same way cloud compute or other infrastructure is. OpenAI and others have created one of the most profound advances in computing, and has made it publicly accessible for everyone to use. There's massive opportunity to build applications on top of it.

🚀 Big news: ServiceTitan, a SaaS leader in field service management, has officially filed its S-1 to go public! With $685M in LTM revenue and 24% YoY growth, it’s clear the company has carved out a significant niche in the market. However, their -$183M net loss and growth rate bring challenges. By SaaS standards, ServiceTitan falls short of the Rule of 40—a key metric combining revenue growth and profit margin to evaluate efficiency and scalability. Hot Take… RIP #PLG, Long Live #SLG But before you throw shade, let me explain… 🔹 There are undoubtedly exceptions, I’m sure many will highlight monday.com, Freshworks, etc. 🔹 PLG works well for low ACV deals with low CAC… think SMB and mid-market customers. Target CAC payback <12 months 🔹 PLG is a fantastic top of funnel marketing channel for enterprise sales ⭐ But for 6-figure enterprise sales, you need enterprise salespeople pressing the flesh with customers

Cloud marketplaces control significant dollar volume, but other types of marketplaces are showing traction. Vendr is a YC-backed SaaS marketplace and purchasing broker. It's a Series B company that started just five years ago. Ryan Neu shares a ton of exclusive data and analysis about activity on their platform, including these insights from last week about Wiz All of these stats are interesting, but one stands out to me: ~1% of Wiz's total revenue is transacted through Vendr. The napkin math works out to $3-5 million of ARR annually ($350M is the most recent official disclosure, WSJ recently reported $500M). And it's not just Wiz. 1Password, CrowdStrike, SentinelOne, HackerOne, and Vanta are among the top performing companies across all categories in Vendr. Exact numbers haven't been disclosed, but it feels safe to assume they're in the vicinity of Wiz. This is obviously small compared to the dollar volume cloud marketplaces are transacting for Wiz, but it's large enough to deserve attention. The main takeaway for me? Pre-committed cloud spend is a major driver of purchasing activity, but some buyers want more help with decision-making, negotiations, and market intelligence. It's not a niche problem — it's a growing trend that's still very, very early.
