    Your programming career is just like git—full of branches, merges, and occasional conflicts. The difference? You can't just run "git reset --hard" when you make the wrong career move. I've watched dozens of talented engineers struggle with career decisions, and I've come to see our paths like a complex git repository: Some engineers stay on a single branch for 15+ years (I heard of a brilliant dev who remained "junior" by choice despite multiple promotion offers—he valued the lower stress) Others create new feature branches constantly, jumping between specialties without ever merging to main The most successful typically branch strategically and merge value back to their core expertise The most common "merge conflicts" I've observed: 1️⃣ Depth vs. Breadth Paralysis - Getting stuck wondering whether to specialize deeply or expand across multiple domains (hint: T-shaped knowledge usually wins) 2️⃣ Fear of Force-Pushing - Hesitating to commit and push bold ideas due to imposter syndrome, even when they have the right solution 3️⃣ Waiting for Code Review - Expecting someone else to approve your career moves instead of taking ownership of your growth path When I was terrified of taking on a project lead role, I forced myself to commit anyway.     Your career isn't a ladder. It's a jungle gym. [Climb accordingly.] Tech loves a perfectly linear career path. At least I felt it at the time. ➜ Get a CS degree. ➜ Land a software engineering job. ➜ Climb the corporate ladder. ➜ Retire with a nice LinkedIn post about your 25-year journey. That’s cute. But that’s not my story. I’ve pivoted from software engineering to product roles to high-growth leadership in startups and Fortune 500s. I’ve started two companies. Built side hustles for fun. Made moves that looked risky on paper but paid off in reality. And here’s what I’ve learned: ➜ Trust Your Gut But Do Your Homework Some of my best career moves started with a gut feeling. But instincts only take you so far. Vet the leadership team. Check the company’s finances. Know who you’ll be working with. Because that matters more than the job title. ➜Watch Your Spending Because Life Happens Tech is boom, bust, repeat. I’ve seen companies throw out massive salaries and hiring sprees only to lay off entire teams months later. Money is great. Managing it well is better. Avoid lifestyle creep so you can make career moves on your terms. ➜ Growth Over Paychecks (Sometimes) The highest paycheck isn’t always the best career move. The biggest leaps in my career came from roles that challenged me, stretched me, and forced me to level up. Evaluate opportunities not just by salary but by what you’ll learn. ➜ The Traditional Career Playbook is Broken So Adapt Stay in one place too long? It can hurt you. Jump around too much? That can hurt you too. There’s no one-size-fits-all career path anymore. Adapt. Learn. Stay ahead of the curve. ➜ Fear is a Terrible Career Advisor Reacting out of fear usually leads to bad decisions. The worst career moves I’ve seen, including my own, happened when people were running from something instead of toward something better. The Bottom Line? Careers aren’t straight lines anymore.     Google & Meta SWE Career Progression, Part 3/9 - Senior Software Engineer (E5/L5) Congratulations! As a Senior Software Engineer (E5/L5), you’ve reached the pinnacle as a hands-on developer. With roughly 5-10 years of experience, you have built a depth of tacit knowledge of how software is actually developed, tested, and deployed at scale. You know that learning from failure is a key part of designing more resilient distributed systems. The software that you build is in daily use across millions of servers and billions of people. You work on complex projects, which typically take between 6-12 months to complete, are ambiguous and innovative, and involve multiple engineers, often across different teams. You are still spending the bulk of your time coding, and are expected to be highly efficient. You are expected to demonstrate project ownership—driving complex projects from conception to launch. You are also mentoring other engineers, and are typically involved in interviewing and recruiting. This is where “forced progression” stops at Meta. At both Google and Meta it’s not uncommon to find Senior SWEs who’ve been at this level for a decade or more. It does not mean that you stagnate, in part because the scale and complexity of the systems that you work on naturally increases over time. Within the E5/L5 level, folks have three paths: * Deep Specialization - become the subject matter expert in a particular domain. * Breadth - both companies offer robust internal mobility, allowing you to develop breadth alongside depth, and preventing you from overstaying in one area. * Leadership Development - by building “soft skills” like communication, leadership, influence, collaboration, and conflict resolution, SWEs at this level can become Tech Leads (TL) or even try out management in a Tech Lead Manager[1] (TLM) role with up to 6 direct reports. Even though you’re spending the majority of your time coding, software is a team sport, and soft skills are extremely useful at any level[2]. Many brilliant engineers plateau here because they prefer working with code to working with people[3]. In such cases, a Program Manager, Product Manager, or an Engineering Manager will often provide the "glue" to keep the project moving, while also limiting your impact. The path to the next level (L6/E6, Staff SWE) requires mastery of soft skills, specifically effective communication and collaboration; building trust and influencing without authority; and, of course, conflict resolution. These are the skills that unlock your ability to lead progressively larger and more complex initiatives, often with company-wide impact. Working at the pinnacle of hands-on engineering work for the rest of your career is by no means a failure. You can build anything, you have maximum mobility within your company, and are highly sought after elsewhere. A lot of this information is taken from PwC’s #AIJobs Barometer: 💵 150-250k range. 💻 1. ML Engineering/AI Automation Specialist This is by far the most direct pivot from SD—move from writing code to building, fine-tuning, and deploying AI systems. Seniors excel here with their experience in production-scale work. 95% of AI pilots fail without proper orchestration, so companies need devs who can bridge LLMs to real workflows (for example: using LangChain/LangGraph for agentic systems). ✅ Your Pivot Point: Learn ML frameworks (PyTorch/TensorFlow), prompt engineering, MLOps. Build a portfolio with agent-based projects. 💻 2. #SystemsArchitecture & Engineering Shift to designing complex, scalable systems where AI handles low-level #code, but you oversee integration, security, and optimization. AI struggles with holistic architectures, so your experience shines in this environment. ✅ Your Pivot Point: Focus on cloud (AWS/Azure), microservices, and AI system design (Example: cascading LLMs for cost optimization). Practice with tools like GitHub Copilot for validation. 💻 3. #Cybersecurity with AI Focus Pivot to AI-cyber roles like threat detection engineers or secure AI architects. AI amps attacks, but also defenses; devs with coding chops are perfect for building agentic security tools. ✅ Your Pivot Point: Certs like CISSP, learn AI vulnerabilities (prompt injections), tools like CrowdStrike’s AI co-pilots. 💻 4. #DataEngineering/Science or Analytics Evolve into handling massive datasets for AI training/inference.     Throughout my career conversations, one question echoes consistently: "Should I pursue an individual contributor (IC) or management track in AI?" Contrary to traditional career narratives, AI demands a more sophisticated approach. Due to the technical depth of AI, the IC path isn't a dead end but an enriching journey of innovation and expertise. What's fascinating is how AI is reshaping career dynamics: even people managers must stay hands-on and technically sharp. Big tech (or even almost all tech companies) now recognize technical leadership as equally prestigious as management roles, with principal engineers and research scientists commanding the same respect and compensation as their people-managing counterparts, sometimes even more. The real magic happens when you're strategic about your growth. For IC professionals, this means continuously expanding your technical breadth and depth. Focus on becoming a technical thought leader, publish research/articles, contribute to open-source projects, speak at conferences, and develop cutting-edge solutions that push the boundaries of AI. For those drawn to management, the key is to develop not just people skills but a deep understanding of AI's strategic implementation. A successful AI manager is one who bridges technical complexity with business vision, creating an environment where innovation thrives and complex AI solutions are created. Your publications will shift from technical deep dives to thought leadership that demonstrates strategic prioritization and transformative potential. Ultimately, the most fulfilling path is the one that aligns with your intrinsic motivations. If you're energized by solving complex technical challenges, diving deep into machine learning models, and pushing the boundaries of what's possible, the IC track might be your calling.     There’s a lot of hype around AI replacing developers and automating software development entirely. The reality is more nuanced.   Over the past year, we’ve been using AI across engagements, and the productivity gains are real. It’s helping us move faster on legacy system audits, modernization efforts, testing, code reviews, UI design, project coordination, and more.   While AI hasn't totally replaced human expertise and our collective experience, it is reshaping the career path in software development.   --> Entry-level engineers are most at risk. AI can handle many entry-level tasks. We're now expecting new hires to be AI-augmented from day one. Writing basic CRUD apps isn’t enough anymore.   --> Mid-to-senior engineers will evolve. They’ll shift toward AI-powered architecture, integration, system maintenance...and mentorship will look very different.   What’s next? --> AI-powered software engineering will become standard—like IDEs today --> New roles will emerge: AI trainers, pipeline managers, reliability engineers --> Hiring expectations will emphasize higher productivity, deeper thinking, more value creation   The job isn’t going away.     AI field note: Career paths are strategy documents in disguise. When a firm formalizes a new career path, it’s not an HR announcement. It’s a sign post on where value creation is going and what capabilities it plans to build for the long term. PwC just launched a firmwide engineering career path. A few things about the structure matter: 🖖 Dual tracks (deep technical mastery + engineering leadership), so engineers don’t have to leave the code to advance. ⚖️ Market-aligned titles, small on paper, big as a signal: PwC is competing for the same talent as tech companies, on terms engineers recognize. 🤖 AI-native learning designed to keep engineers ahead of where the industry is heading, not just current with where it is. 🚄 There’s also an early pipeline move: Engineer Your Career, an immersive experience for rising college juniors. That’s more than recruiting. It’s identity-building. It tells the market that engineering in a professional services firm is a real destination, a real career. Professional services has historically organized around advisory disciplines, audit, tax, consulting. Engineering existed, but in service of those disciplines. Making it first-class says the work is structurally changing: you need people who build and ship, not just advise and recommend. The firms that attract, develop, and retain engineering talent inside a services model will look very different in five years from the ones that keep treating engineering as an add-on. This is one of the sign posts we are putting up at PwC that I’m most energized about. 

  • AI is reshaping the software developer workforce—and the age breakdown tells the story. Since late 2022, headcount for developers aged 22–25 has dropped nearly 20%. The 26–30 group is also declining. Meanwhile, developers aged 31–49 are holding steady or even growing. Why?    •   AI tools now handle much of the “entry-level” coding—bug fixes, boilerplate, routine tests.    •   Companies are leaning on fewer, more experienced engineers who can architect systems, manage AI output, and ensure reliability.    •   The traditional career ladder (junior → mid-level → senior) is being disrupted. Without deliberate planning, we risk a future shortage of seasoned engineers. The big question for tech leaders: How do we rebuild career pathways in an AI-first world? Apprenticeships? New training models? Hybrid AI+human development teams? Because if entry-level opportunities vanish, the pipeline for tomorrow’s engineering leaders dries up too.
