Onboarding silence is not satisfaction. The default measure of onboarding success is whether anyone is complaining. If completion rates are high and the survey scores come back fine, the assumption is the programme is working. The assumption is wrong. People do not complain about bad onboarding, they cope. They ask the colleague nearest to them, they take longer to become productive and the cost shows up later as turnover or stagnated performance. The teams I see getting onboarding right are the ones treating their onboarding metrics as a signal-finder, not a satisfaction-checker.
