…ostics docs Resolve the pirate configuration sourceHash conflict by restamping. Qualify the claims reviewers verified against the code: JSONL findings arrive in the final run_completed result (step_completed carries an empty diagnostics array), a failing fix command's retained output can be parsed when no check output was captured, unparsed lines may land in a gcc message or be skipped by cargo-json without a parse warning, and most (not all) builtins lack diagnostic_format. Co-Authored-By: Claude Sonnet 5.5 <noreply@anthropic.com>
output_summary = "hide" suppresses a step's retained output even when the command fails, so a step without diagnostic_format that hides its output keeps none. Say so in the diagnostics section and its pirate counterpart. Co-Authored-By: Claude Sonnet 5.5 <noreply@anthropic.com>
Dismissed because a newer commit was pushed; Greptile will re-review the current head.
… results Say that raw text is reported in the separate output field, and that output_summary and other step settings (such as check_first retention) decide when it is present, instead of listing exceptions. Co-Authored-By: Claude Sonnet 5.5 <noreply@anthropic.com>

Keep main's new --safe/report guidance in the agents workflow next to the diagnostic_format note, and restamp the pirate pages. Co-Authored-By: Claude Sonnet 5.5 <noreply@anthropic.com>

Instruction counts
No instruction-count regression above 1%. Only instruction counts gate. Wall clock is shown for context — on identical hardware it moves 4-20% run to run. Measured by tak — instruction-counted CLI benchmarks, stored in this repository's git notes.

hk check --sarif, thediagnosticsarrays in--format json, and the MCP dashboard are empty for any step that doesn't setdiagnostic_format, which includes every builtin today. The docs never said so: the only mention was a one-line field comment inConfig.pkl, and the CI and agent pages promised "normalized diagnostics" without saying where they come from. A user who runshk check --sarifon a project of builtins gets a SARIF file with zero results and no explanation. This adds a "Diagnostics" section to the configuration guide that explains:
checkoutput, and a step withoutdiagnostic_formatcontributes none (it still runs, fails, and keeps its rawoutput);diagnostic_formatonly where the tool's default output is a supported format, so many don't;gcc,sarif,eslint-json,cargo-json), what each expects, that hk parses combined stdout and stderr ofcheckruns only, and that it never adds flags to the command;diagnostic_toolandparse_warningsfit in, with a small example step.It also expands the
diagnostic_formatcomment inpkl/Config.pkl(the generated settings reference), and adds one sentence each to the CI and coding-agents pages pointing at the new section. The pirate variants of the three pages are updated and stamped.Observed behavior the docs now describe, from a repo with the
shellcheckbuiltin and a custom step withdiagnostic_format = "gcc", both failing on the same file:hk check --all --no-fail-fast --sarif out.sarifwrites one result,ruleIdSC2006fromlint-gcc; the shellcheck step contributes none.Docs only; no behavior change.
hkpre-commit checks, including the docs build and pirate checks for the three pages, pass.docs/pirate/contributing.mdis already stale on main and is untouched. Thecargo-checkhook step was skipped locally (HK_SKIP_STEPS=cargo-check) because of unrelatedCargo.tomlwarnings on main.AI-assisted — Tool: Claude Code; model: anthropic/claude-sonnet-5-5; version: unavailable.

Overview
This PR documents when hk produces normalized diagnostics (SARIF, JSON/JSONL
diagnostics, MCP dashboard)—only steps withdiagnostic_formatcontribute them; failing steps without it still expose rawoutputinstead. It adds a Diagnostics section to the configuration guide (and pirate mirror) covering opt-in parsing from
checkstdout/stderr, builtin defaults, the four supported formats,diagnostic_tool/parse_warnings, JSONLrun_completedvs emptystep_completedarrays, and a samplegccstep. Thediagnostic_formatfield comment inpkl/Config.pklis expanded to match. The CI and coding agents pages now note that
--sarifand structured diagnostics depend ondiagnostic_format, with links to the new section. Pirate docsourceHashstamps are refreshed; no runtime behavior changes.Reviewed by Cursor Bugbot for commit a1007ce. Bugbot is set up for automated code reviews on this repo. Configure here.
